1. Your load time is north of 3 seconds
Every additional second of load time compounds bounce rate, and mobile users are far less patient than desktop. If your homepage or product pages take longer than 2–3 seconds to become interactive, you are actively losing shoppers before they see your product.
- Check your Core Web Vitals in Google Search Console — specifically Largest Contentful Paint (LCP) and Interaction to Next Paint (INP).
- Unoptimized images and bloated third-party scripts (tracking pixels, chat widgets, review apps) are the usual culprits.
2. Mobile conversion lags far behind desktop
If mobile traffic makes up the majority of your visits but a disproportionately small share of revenue, that's rarely a "mobile users just browse" story — it's usually a performance and UX gap. Slow mobile checkout flows, layout shift, and unoptimized forms are silent conversion killers.
3. Your tech stack hasn't been touched in years
Platforms evolve. An unpatched Magento instance, a Shopify theme built on deprecated APIs, or a BigCommerce store still running old app integrations accumulates technical debt that compounds — not just as a security risk, but as dead weight slowing every page load.
If your last major platform update was "whenever it stopped breaking," it's overdue for a proper audit.
4. Cart abandonment keeps climbing
While cart abandonment has many causes (shipping costs, forced account creation, limited payment options), a slow or janky checkout flow is one of the most fixable. If your checkout takes multiple page reloads or feels noticeably slower than browsing, that friction is measurable revenue loss.
5. You've never run a real performance audit
This sounds obvious, but it's the most common answer we get. Most merchants have never had someone actually profile their store — run Lighthouse audits, check server response times (TTFB), review third-party script impact, and look at real user monitoring data instead of just synthetic tests.
What a real overhaul actually involves
- Audit: Core Web Vitals, server response time, third-party script impact, and image/asset optimization.
- Prioritize: fix what's costing the most conversions first, not what's easiest to fix.
- Rebuild where needed: sometimes it's targeted fixes; sometimes the theme or architecture itself needs replacing.
- Monitor: performance regresses quietly as new apps and scripts get added — ongoing monitoring matters as much as the initial fix.
Performance work rarely feels urgent until you see it translated into dollars. A few points of conversion rate improvement, compounded across a year of traffic, is usually a bigger number than most merchants expect.
